Elliot Callan (EK): Good morning, good afternoon, everyone! Today’s episode is very exciting because we have a guest who built a company from a startup to a billion-dollar success story. Joining us is Dave Groff from Lancaster County, Pennsylvania—a place more known for its cows than its startups!
Dave’s company, WebstaurantStore, has achieved remarkable growth, becoming one of the largest restaurant supply businesses in the world. What makes this story so compelling is that Dave and his team were able to thrive in a mature market, disrupting the industry with Innovation and exceptional leadership.
Dave Groff (DG): Thanks for having me, Elliot! It’s been quite a journey. We launched WebstaurantStore in 2004, and over the years, we’ve grown to a company with over 6,000 employees across the country. It wasn’t easy—our early years were bumpy, but we’ve experienced exponential growth, hitting $4 billion in revenue by 2023.
The Early Challenges of Growing a Business
EK: Wow, that’s incredible! How did you go from a bumpy start to this amazing level of success?
DG: It’s been a lot of learning, trying things that didn’t work, and capitalizing on what did. We were fortunate to be part of an existing company, Clark Associates, which provided the resources we needed during those early, uncertain years. We were able to piggyback on their infrastructure and push through those tough times.
EK: So, it took about 14 years to hit your first billion, and now you’re approaching $4 billion in just a few more years. What do you think triggered that exponential growth?
DG: It was a combination of factors—finding the right market fit, making strategic investments in Technology and inventory, and providing customers with a level of service and speed that set us apart from local competition.
Competing in the Restaurant Supply Industry
EK: Your industry is incredibly competitive. How do you stay ahead of local competitors, especially when they can offer immediate, in-person service?
DG: We differentiate ourselves by offering a vast inventory, quicker shipping, and competitive pricing. Local businesses might stock a limited selection, but we’ve built a robust supply chain that allows us to deliver products quickly, often within one or two days. During COVID-19, for example, when many local suppliers struggled with inventory, we were able to charter our own ships to ensure a consistent supply for our customers.
Leading Through Growth and Challenges
EK: As an entrepreneur and leader, how have you adapted your leadership style from managing a team of three to leading over 6,000 employees?
DG: It’s been a learning process. One thing we emphasize at WebstaurantStore is that becoming a manager is just a title—you become a leader when you earn the respect of your team. Leadership is about building trust, staying engaged with every level of the organization, and leading by example. We work hard to create a culture where everyone feels appreciated, challenged, and connected.
EK: I’ve heard you’re a fan of Tom Peters and his management philosophy of “wandering around”—staying in touch with what’s happening on the ground. How do you stay connected to the day-to-day operations in such a large organization?
DG: Exactly! We try to keep our organization as flat as possible. Leaders in our company are encouraged to stay close to what’s happening on the frontlines—whether that’s through regular check-ins or just listening to employees’ concerns.
Overcoming Adversity
EK: Every entrepreneur faces challenges. For you, what was the most significant challenge you’ve encountered, and how did you overcome it?
DG: COVID-19 was a massive challenge. Almost 50% of our business disappeared overnight, but we were able to bounce back quickly. We saw a surge in demand as more customers shifted to E-Commerce, and we had to adapt fast—chartering ships, expanding our labor force, and navigating inflation. The key was staying agile and focusing on solving problems in real time.
EK: You mentioned that the pandemic sharpened your skills as a leader. What would you say was the most important lesson you learned during that time?
DG: Frequent, transparent communication was crucial. In times of crisis, people need to know what’s going on. We also focused on being honest about the problems we were facing while always looking for opportunities within those challenges.
Staying Ahead in the Market
EK: The restaurant supply industry is vast, and you have to carry everything from pots and pans to janitorial supplies. How do you stay ahead of the curve in such a competitive market?
DG: Our culture values three things: doing the right thing, maintaining an entrepreneurial spirit, and having a passion for excellence. We’re always asking, “What’s next?” Whether that’s exploring new product categories or improving our supply chain, we’re never satisfied with just maintaining the status quo. We’re constantly experimenting and aren’t afraid of failure, as long as we fail early, often, and cheaply.
Balancing Business Growth and Personal Life
EK: As an entrepreneur and a leader, one of the biggest challenges is balancing work, family, and personal time. What advice would you give to entrepreneurs on finding that balance?
DG: It’s all about trade-offs and being honest with yourself about where you’re spending your time. I’ve been married for 13 years and have two daughters, so family is extremely important to me. At work, we encourage leaders to log their time and compare it to their values. Your calendar doesn’t lie—if you’re not spending time on the things you say are important, it’s time to make changes.
